Usually, teams don’t fail because they lack talented people. They fail because talented people are in the wrong roles. The Law of the Niche comes down to that fact: every player has a place where they contribute the most, and finding that place – for yourself and for the people around you – is one of the most important things a team can do.

Take Colin Powell, whose path to becoming the United States’ first African-American Secretary of State was anything but direct. Powell spent decades moving through roles that didn’t always feel like the obvious fit: infantry officer, White House Fellow, Pentagon aide, national security adviser. Each one frustrated him at times, but each one added a layer of experience that the next role required. By the time George W. Bush appointed him to lead the State Department, Powell had spent a career in exactly the preparation that job demanded. He wasn’t just qualified – he was, as Bush put it, the best person in the country for it.

On March 24, 1989, the Exxon Valdez ran aground on a reef in Alaska’s Prince William Sound, spilling nearly eleven million gallons of oil into the sea. The environmental damage was catastrophic. The financial damage to Exxon ran to billions of dollars. And the cause wasn’t a storm, a mechanical failure, or bad luck. It was a chain of human decisions: a captain who had been drinking, an overworked officer left alone on the bridge, safety protocols ignored one by one until the ship was on the reef and leaking.

That’s the starting point for the Law of the Chain. A team’s strength isn’t determined by its best people. It’s determined by its weakest link. No amount of talent elsewhere can permanently cover for someone who isn’t carrying their weight.

By the early 1990s, IBM was losing eight billion dollars a year. A company that had defined American business innovation for half a century had become slow, fragmented, and directionless. Its marketing alone involved more than 70 advertising agencies worldwide, with no unifying message and no shared sense of purpose. Employees couldn’t even agree on how many people worked in their own department.

When Lou Gerstner took over as CEO in 1993, one of his first moves was bringing in Abby Kohnstamm to lead marketing. She dismissed all 70-plus agencies and replaced them with one. Then she gave the entire company a single focal point: e-business. The effect was immediate. IBM went from being seen as a dinosaur to being perceived as a leader in the internet space. The products were the same, but the team finally had a direction, and it made all the difference.

When Gordon Bethune took over Continental Airlines in 1994, the company was last in almost every measurable category, including on-time arrivals, baggage handling, and customer complaints. It had gone through ten leaders in ten years and filed for bankruptcy twice. Morale was in the gutter. Employees had been lied to so consistently that they’d stopped believing anything management said. The survival strategy most people had settled on was simply to keep their heads down.

Bethune knew that to save the company, he had to rebuild trust – and that meant rebuilding communication from the ground up. So he literally propped open the locked doors of the executive suite and invited employees in. He and his co-leader burned the company’s nine-inch rulebook in the parking lot. They put bulletin boards in every break room showing real performance data. They sent weekly voicemails to every employee. They mailed newsletters to people’s homes. Their policy was simple: unless sharing something was dangerous or illegal, they shared it.

Morgan Wootten never planned to coach. At 19, a friend tricked him into taking a job coaching baseball to kids from an orphanage – a team with no uniforms, no equipment, and a record of 0 wins from 16 games. By the end of that first season, he’d fallen in love with those kids. One sport led to another, and he never looked back.

Over the next several decades at DeMatha High School, Wootten built one of the most remarkable records in the history of basketball at any level: over 1,200 wins, five national championships, and a lifetime winning percentage of .870.
